Nouveaux march\u00e9s, nouvelles \u00e9quipes, nouvelles cultures : autant d&#8217;opportunit\u00e9s immenses, mais aussi de risques consid\u00e9rables. Nombre de fusions \u00e9chouent non pas par manque de strat\u00e9gie, mais \u00e0 cause de facteurs humains : communication, leadership et ignorance interculturelle. Mais lorsque ces deux entreprises appartiennent \u00e0 deux pays diff\u00e9rents, ce sont quatre cultures qui entrent en collision. Cela se traduit par des valeurs, des attentes, des styles de communication, des styles de leadership et des comportements diff\u00e9rents. Ces diff\u00e9rences influencent le quotidien bien plus qu&#8217;on ne le pense. Le point crucial est que, sans une prise de conscience de l&#8217;importance des enjeux culturels, il devient impossible de remonter aux causes profondes des probl\u00e8mes \u00e9mergents.<\/p>\n<p>Obstacles typiques\u00a0:<\/p>\n<ul>\n<li>Communication directe vs indirecte<\/li>\n<li>Conceptions diff\u00e9rentes de la hi\u00e9rarchie et du leadership<\/li>\n<li>Attentes diff\u00e9rentes concernant la participation et l&#8217;autonomie<\/li>\n<li>M\u00e9connaissance des normes et des valeurs des autres cultures<\/li>\n<li>Sentiment de sup\u00e9riorit\u00e9 de sa propre culture<\/li>\n<li>Interpr\u00e9tations erron\u00e9es des comportements influenc\u00e9es par la culture<\/li>\n<\/ul>\n<p>Ces facteurs entra\u00eenent souvent des occasions manqu\u00e9es de synergie, des retards de projets et une perte de confiance des employ\u00e9s. Mais qu&#8217;est-ce que la comp\u00e9tence interculturelle, et pourquoi est-elle si cruciale dans les projets internationaux\u00a0? Quelques exp\u00e9riences personnelles peuvent nous aider \u00e0 l&#8217;expliquer.<\/p>\n<h2>\u00c9tudes de cas tir\u00e9s de notre exp\u00e9rience<\/h2>\n<h3>Cas 1 \u2014 Suisse vs Br\u00e9sil : Les bonnes intentions ne ne suffisent pas<\/h3>\n<p>Ce cas concerne une entreprise suisse poss\u00e9dant des filiales aux \u00c9tats-Unis, en Am\u00e9rique du Sud et en Asie. Le PDG suisse insiste pour appliquer son style de leadership participatif habituel lorsqu\u2019il interagit avec les employ\u00e9s br\u00e9siliens sur place. Cela implique ouverture, \u00e9changes informels, communication d\u2019\u00e9gal \u00e0 \u00e9gal, autonomie et participation \u00e0 tous les niveaux. Un mod\u00e8le qui a fait ses preuves en Suisse, mais qui s\u2019av\u00e8re difficile \u00e0 mettre en \u0153uvre au Br\u00e9sil. La relation entre sup\u00e9rieurs et employ\u00e9s \u00e9tablit clairement qui est responsable et qui est subordonn\u00e9. Le fait que le PDG du si\u00e8ge suisse souhaite s&#8217;adresser \u00e0 tous d&#8217;\u00e9gal \u00e0 \u00e9gal est interpr\u00e9t\u00e9 par les Br\u00e9siliens comme une marque d&#8217;amiti\u00e9. Par la suite, certains employ\u00e9s br\u00e9siliens osent m\u00eame appeler directement le PDG suisse \u00e0 Zurich pour lui demander des faveurs (certains d&#8217;entre eux travaillent en Suisse). Pour le PDG br\u00e9silien, cette situation est inacceptable. Il se sent compl\u00e8tement ignor\u00e9 et juge le comportement de son sup\u00e9rieur tout simplement inadmissible.<\/p>\n<p>Cons\u00e9quences : perte de confiance, bouleversements de pouvoir, tensions au sein de l&#8217;\u00e9quipe dirigeante et confusion parmi les employ\u00e9s. Ce cas d\u00e9montre que le leadership ne se transmet pas directement. La comp\u00e9tence interculturelle va bien au-del\u00e0 de la simple amabilit\u00e9 ou d&#8217;une communication ouverte.<\/p>\n<h3>Cas 2 \u2014 Suisse vs France\u00a0: Les canaux de communication, un facteur culturel<\/h3>\n<p>En Suisse, il est courant de d\u00e9l\u00e9guer les messages et les instructions de mani\u00e8re pragmatique, y compris par l\u2019interm\u00e9diaire d\u2019assistants. En France, pays o\u00f9 le chef est souvent appel\u00e9 &#8220;patron&#8221;, cette pratique a \u00e9t\u00e9 per\u00e7ue comme un manque de respect au sein de la filiale parisienne. Pourquoi ?<\/p>\n<ul>\n<li>Il a recrut\u00e9 des cadres japonais qui soutenaient ses projets.<\/li>\n<li>Il a respect\u00e9 l&#8217;anciennet\u00e9 et les structures internes, si importantes pour les Japonais.<\/li>\n<li>Il s&#8217;est appuy\u00e9 sur des \u00e9quipes transversales activement impliqu\u00e9es dans le processus de changement.<\/li>\n<li>Il a communiqu\u00e9 avec transparence, clart\u00e9 et authenticit\u00e9.<\/li>\n<\/ul>\n<p>Les employ\u00e9s l&#8217;ont per\u00e7u alors comme un leader cr\u00e9dible et respectueux. Son arrestation par les autorit\u00e9s japonaises qui suivit en 2018 n&#8217;enl\u00e8ve rien \u00e0 son talent de chef d&#8217;entreprise et son flair interculturel.<\/p>\n<h4>Fusion rat\u00e9e : Daimler\u2013Chrysler\u2013Mitsubishi<\/h4>\n<p>Le pr\u00e9sident de Daimler-Benz <a href=\"https:\/\/fr.wikipedia.org\/wiki\/J\u00fcrgen_Schrempp\">J\u00fcrgen Schrempp<\/a>, lui, a opt\u00e9 pour une approche radicalement diff\u00e9rente :<\/p>\n<ul>\n<li>Il a remplac\u00e9 plusieurs cadres japonais de haut rang par des cadres allemands relativement jeunes.<\/li>\n<li>Cette d\u00e9cision a ignor\u00e9 l&#8217;importance de l&#8217;anciennet\u00e9 et de la continuit\u00e9 au Japon.<\/li>\n<li>L&#8217;information est rest\u00e9e confin\u00e9e \u00e0 la direction \u2013 les employ\u00e9s n&#8217;ont pas \u00e9t\u00e9 impliqu\u00e9s.<\/li>\n<\/ul>\n<p>Pour les employ\u00e9s japonais, ce style de leadership est apparu froid, autoritaire et surtout insensible \u00e0 leur culture. R\u00e9sultat : une perte de confiance massive, une paralysie interne et, finalement, un \u00e9chec de l&#8217;int\u00e9gration. La fusion des trois constructeurs automobiles a dur\u00e9 sept ans avant d&#8217;\u00eatre annul\u00e9e. La le\u00e7on \u00e0 retenir : le leadership doit non seulement \u00eatre strat\u00e9giquement solide, mais aussi culturellement coh\u00e9rent. Elle s\u2019allie \u00e0 d\u2019autres facteurs essentiels comme l\u2019intelligence \u00e9motionnelle et l\u2019empathie. La comp\u00e9tence interculturelle s\u2019acquiert par la th\u00e9orie, la pratique et l\u2019exp\u00e9rience personnelle.
